# From the newsletter to the intelligence product

How do you turn processed information into something a recipient can use when making a decision?

**You take away** product sheet + briefing outline with fields for evidence and uncertainty.

The newsletter is not the end of the process.

## The newsletter is not the end of the process

A newsletter can be an excellent way to keep different areas informed. It organises signals, makes it easier to share findings and creates a communication rhythm. But not every newsletter is an intelligence product geared to a decision. A collection of ten news items with good summaries can leave the questions that matter untouched: what has changed? why does it matter? what options exist? what do we not know? when should we review the matter?

The opposite mistake is to demand a lengthy report for every signal. A product is appropriate when its **form and depth fit the recipient’s work**. Management may need a one-page decision note; the technical area, a traceable comparative matrix; sales, an up-to-date competitor sheet; innovation, a technology radar with uncertainties. Length does not measure value.

Before drafting, agree on six elements: **specific decision, recipient, deadline for use, available evidence, output format and review mechanism**. If there is no immediate decision, the product can serve to maintain situational awareness, as long as it is made explicit what for and who will use it.

## Choosing the right family

| Need | Possible product | Question it must answer | Usual risk |
| --- | --- | --- | --- |
| Report periodic news | Curated newsletter | What has changed and who does it affect? | Piling up signals without priority |
| Decide between alternatives | Executive briefing | Which options are reasonable given the current evidence? | Presenting a recommendation as certainty |
| Prepare a sales conversation | Profile/battlecard | What do we know about the competitor and what do we not? | Confusing communication with facts |
| Explore technical evolution | Technology radar | What signs of maturity and adoption do we see? | Equating patents with market |
| Examine the internal/external environment | Reasoned SWOT | Which conditions are supported and what do they imply? | Filling in quadrants without proof |
| Prepare future alternatives | Scenarios | Which plausible futures justify preparation? | Treating scenarios as predictions |

A minimum professional product has seven parts: **mandate** (which question it addresses), **time cut-off**, **findings**, **linkable evidence**, **explicit interpretation**, **alternatives or implications** and **next review**. A good news item does not need to fit every part if it is not relevant; and a field without evidence must stay empty or be labelled.

Choose the product according to the need. Length does not measure value.

Activity: match each need with the right product family.

Fictional case

## Company A case · Two deliverables, two decisions

The fictional management of Company A asks whether to devote resources to studying industrial thermal storage. The monitoring team has a newsletter of twelve news items. For management it turns three corroborated signals into a **decision note**: “there is exploratory activity, but not enough evidence of scaled adoption; a limited six-week exploration is proposed”. For R&D it prepares a **radar** of performance, integration, actors and test limits. This is not about copying the newsletter into two formats; it is about re-analysing the evidence from two decisions.

The note shows both a recommendation and the criterion that could change it: if independent operating tests appear under comparable conditions, the pilot option will be reviewed.

Educational simulation: fictional information and organisations.

### A headline that states a finding, not a promise

Maximum 20 words. Which one would you send to management?

Activity: choose the headline that states a finding rather than a promise.

Do it yourself

## Do it yourself · Design a product agreement

Choose a real or fictional recipient. Complete: “who decides / what must be decided / when / with what evidence / which format can be used / which doubt must be visible / when to review”. Write a headline of at most 20 words that states a finding, not a promise. Design two versions of the same material, for management and for a specialist. **Do not write the conclusion yet if you lack sources.**

**Deliverable:** product sheet + briefing outline with fields for evidence and uncertainty.

**Mistake you must spot:** “We recommend investing because the competitor has patented the solution”. A published application does not by itself prove viability, adoption or superiority.

## How many independent pieces of evidence are there?

Repeating an announcement does not confirm it.

1. N1 · Announcement of an industrial pilot.

    **See the answer**

**Answer: Independent evidence.** It is the original observation.

2. N2 · Technical documentation with the test conditions.

    **See the answer**

**Answer: Independent evidence.** It provides the conditions and limits of the test.

3. N3 · Repetition of announcement N1 in two media outlets.

    **See the answer**

**Answer: Not independent.** N3 is not independent evidence.

A defensible proposal does not require inventing missing data.

### And now, your own answer

This part needs professional judgement: there is no automatic marking. Complete your work in the practice, rate it with the lesson's rubric and compare it with the indicative solution.

What your answer should include

- Each recipient identifies the decision, two limits and the review trigger.
- The version for management states the costs that are not available.
- You do not confuse a pilot with adoption.

**Indicative solution**

Management receives a short note with the question "do we open a technical assessment of thermal storage?", supported facts, two reversible options, gaps and a review event; R&D receives a technology radar with dimensions and sources.

Illustrative solution for a fictional case: reasoned alternatives are valid.

**Optional extension Extension · Acceptance test: Can a decision be made with this deliverable?**

**Fictional Company A material to compare.** The team has three simulated observations: N1, announcement of an industrial pilot; N2, technical documentation with the test conditions; N3, repetition of announcement N1 in two media outlets. In this simulation we do not know the total cost or the performance in comparable installations. N3 is not independent evidence.

| Recipient | Decision or task | Product | Minimum evidence and caution | Review condition |
| --- | --- | --- | --- | --- |
| Management | Authorise or not a limited exploration | Decision note, one page | N1 and N2; state that costs are not available | Independent results or comparable cost |
| R&D | Decide which technical questions to investigate | Sheet/radar by dimensions | N2 and its limits; do not infer adoption | Test under our own industrial conditions |

**Blind test:** hand one of the two versions to another person and ask them, without further explanation, to identify the decision, two uncertainties and the next review. If they cannot, fix the structure; adding news items does not solve the problem. A defensible proposal does not require inventing missing data.

## References and limits

This lesson cites no external sources. It develops the Academy method from Innguma's training material.

- Company A is a fictional case: its data, companies and figures do not describe real markets or organisations.
- The indicators and rubrics are teaching instruments, not measured results of Innguma or its clients.
